No, you can't change skills. Training one hero with another is possible. But you can simply accumulate points and then implement the desired branches all at once.

I don't know about that. But in any case, it's a rather lengthy process – because earning a minimum of 1250 points on a map to change your reputation requires some effort – and by that point, it might not even make sense to change anything.

It's better to accumulate now than to regret it later. In the first mission for Irina, I collected all sorts of trinkets for her, and then I regretted it and barely finished the first mission.
I completed it on a difficult setting in 4 months. To my surprise, the Orcs didn't attack me, so I went around and beat everyone up myself. I played as a Warrior, focusing on the Blood path. In battles, I mainly used the Support skill, Battle Cry, Heroism, and Guardian Angel. Thanks to these perks and the healing from Vestals, I managed to clear the entire map. I didn't develop magic at all; the only spell I unlocked was Inner Flame, but I didn't even have time to use it.
P.S. Towards the end of the map, I got lucky with an artifact that gave +8 to magic power and the Dominate spell, which made fighting the tough neutral creatures much easier.
