I wouldn't change any of the factions, but I would gladly change some creature stats. Most likely, I would increase the initiative of Minotaurs and, instead of regeneration, give Hydras some ability like "charge" (like Rakshasas have). Then these two types of slow units could actually be useful in battle.
Or maybe not, I would still replace Minotaurs with something flying, because when attacking castles, you have to rely only on magic and dragons. By the way, why were Gargoyles assigned to the Wizards? I think they would look more organic in the Dungeon, for example, with the Dark Elves. If you add more health and damage to them, they would become an excellent Tier 3 unit.
Having two units that are slow and none that can fly (I never got to the endgame) + archers only at level 1 with a penalty to their ranged attack = storming the Academy's Castle becomes a lottery. I'm not suggesting adding another uber unit to the army, but just introducing a mid-level flying unit, which, in my opinion, wouldn't break the balance.
However, introducing a powerful level 6 flying unit into the army would seriously disrupt the balance, in my opinion.
But what about magic? Sometimes, good magic and a few spells are enough to win...

2. Regarding magic. Don't forget that you are not just storming a Castle, but a Castle where an Academician is holed up. Meaning, using targeted spells is, to put it mildly, not recommended.
Whether you'll have Meteor Shower or not is another question. And on top of that, the opponent is cranking out artifacts for 50+% resist.
3. The opponent has 3 shooting units and isn't a fool when it comes to casting spells himself.
P.S. For storming castles of other races, good magic is quite enough

In my opinion, Hydras should be removed and replaced with Manticores. But their stats should be reduced: poison damage, HP, and melee damage. And Hydras should be made neutral creatures. Otherwise, a Cave Hydra with 120 HP, 30-50 HP regeneration, and "immune to gates" – I think that's cheating.

I would release the Queen at level 5, and introduce a new monster at level 6... remove the Hydra.
