I have the impression that the Academy was only 50% complete. Here's a POSSIBLE story of its creation:
1. Five factions, as intended, everything is fine.
2. Units were hastily implemented, causing panic, and possible solutions were sought.
3. The idea to create the Academy instead of the Naga.
4. Resuming the creation of the Naga faction, slowing down the process of creating the Academy.
5. All of the above + game bugs = delaying the release date.
6. Freezing the creation of the Academy, removing it from the game and everything related to it, leaving only a few remnants like the faction name and the option to choose the faction in the editor.
7. Game release, rushed patches.
8. Resuming the creation of the Academy, plans to introduce it into the game: DLC or Addon.
9. The Academy is released in some form.
10. A lot of outrage, joy, and everything as usual...
This is just one of the versions I came up with.
1. The Academy faction is released in a DLC, people pay for the DLC and play as the Academy.
2. Again, the Academy faction is released together with an expansion pack, people pay for the expansion pack, i.e., for the expansion pack and also pay for the Academy faction, albeit at a lower price.

The end of the Alliance campaign – the Widow and the Queen of the Falcon Empire become interested in Anton as a man. A romance and marriage are possible. In this case, the empire will become the Griffin Empire.
The end of the Necromancer campaign – Nastya makes peace with her brother, Anton. No prerequisites.
The end of the Inferno campaign – Kirill returns to Shio, and Kha-Belekh says that there is work for Kirill.
The end of the Orc campaign – Peace on all the islands, no prerequisites.
The end of the Naga campaign – the same as with the Orcs.
The end of the epilogues – the Librarian says that the Faceless are ready to attack, but cannot violate the Twilight Pact. Railag says that even without the help of the Faceless themselves, but only with their magic, he and his dark elves will be able to defeat everyone. (It is unknown who they will attack).
Thoughts on the plot:
Step 1: Geography: There are prerequisites for the further plot with Humans and Inferno... and with the Dark Elves. That is, it is likely that the south of Ashan will not be affected (including the Academy. We will most likely see them in a DLC with their own !!secondary!! campaign).
Step 2: Old and new enemies: The hatred of humans towards the Faceless is growing. They will probably attack Railag. Railag and Tuidhana are on the land of the elves. The elves will think that this is an attack on all of Erathia and will declare war on the humans. This is how the Bitter Ash War will begin. Anton will most likely lead the humans.
Step 3: Legions of Chaos: It is unknown what Kha-Belekh needs Kirill for, but it is known that Railag in Heroes 5 was initially a demon... that's it. Perhaps in the course of these events, the demons will wage war with the Dark Elves, and either Railag, who wanted to live forever, will transform into a demon himself, or he will be forcibly transformed, but one thing I know for sure – Agrail (Railag) knew nothing about his past life, so the second option is more likely, but in a strange form... Well, we'll see.
Step 4: Inconsistencies: I think the main problem is the !possible! inconsistency of dates. But everything is still ahead, and we will most likely find out about the expansion in the summer of 2012.

I think the main focus will be on the Elves. I agree with the reasoning about Railag's fate; he'll probably become a demon and then, after the Cleansing ritual, revert to being an elf.
Humans are unlikely to attack for two reasons:
1) The Faceless Ones are hated by the angels, and reasonable people (including Anton) no longer follow them;
2) Railag asked the Faceless Ones for help, but didn't receive it, so there's not much connecting him to them.
It's more likely that the Dark Elves, led by Railag, will launch an attack.
The reasons for the Academy's appearance have already been stated. Until you provide solid evidence that the previous "clues" mean nothing, I'll remain skeptical. After all, it's not difficult to adjust the plot.

It would be better to introduce 3 old factions and forget about all these dwarves; they don't fit at all. They invented them in one part, and that's it... People nowadays are so primitive in terms of game knowledge that it's scary. I've played all the parts, including the 5th, which I don't consider the best, and in some ways, it's completely bad, but it's inferior to the 2nd and 3rd. Most people discovered Heroes starting with the 5th part, which is a completely different game, although in the 6th, they brought back some mechanics from the old parts.
So, where can we see these unofficial sources? Can you link something in PM?

I liked the dwarves' castle. The composition of most factions in the third game always seemed like a hodgepodge to me, which, in my opinion, is a minus. In the fifth part, there was a logic in the composition of the factions, which was not the case before.
