This is a bit much, I barely managed to get one point :) I leveled up an unnecessary hero. I messed up with the digging. For some reason, I completed one quest.
I wonder what vbn will say about this... :)

Supporting hero Lord Haart (the one who is alive), he has diplomacy expert level 5. Haart has a good set of skills including diplomacy, pathfinding, and navigation, but with this setup, it will take a long time to reach expert diplomacy.
I'm feeling uninspired, I don't feel like writing... - 32 days, so the main hero is Uland :D (don't even ask why...)

Yes, I didn't find diplomats early enough... :( Mine were at level 6 and 7 - I just had to explore the map to level them up, and a lot of time was wasted... Okay, I've decided that I need to develop scouting... :)
Here, scouting is the key to all scouting: I had to "sort through" all the heroes. Without scouting, I would have been completely lost.
There were many diplomats, but I needed to find one who could reach expert diplomacy early on, plus have either logistics or pathfinding right away. I couldn't find any with logistics.
There was a cool feature here: gargoyles can be recruited for money, and not a small amount, but if they are in a unit, then it's free, what a thing...

Hero Malcolm (level 6 Diplomacy expert + pathfinding). Supporting hero Lord Haart (the one who is alive), he has a level 5 Diplomacy expert skill. Haart has a good set of skills including Diplomacy, Pathfinding, and Navigation, but with this setup, it takes a long time to reach expert-level Diplomacy.
Snakes Up = 18
Basilisks Up = 17
Hydras = 4
Pegasi Up = 36
Wyverns Up = 8
Gargoyles Up = 12
Sorcerer = 1
I tried removing one slot (except for the Sorcerer) - no luck - the bastards didn't surrender.
Ulland received an expert diploma at level 6, it seems, but the result is still bad...
A diplomat doesn't give anything here. The land around is "penalized." Ideally, pathfinding + logistics (related to diplomacy) should have been found.

For the report, you can upload a save before joining Gargonn here. I'd like to see what they can surrender on the second week. My army composition was like this on the third week during scouting:
Snakes Up = 18
Basilisks Up = 17
Hydras = 4
Pegasi Up = 36
Wyverns Up = 8
Sorcerer = 1
I tried removing one slot (except for the Sorcerer) - no luck - the bastards didn't surrender :)
Before Gargonn, you still needed to recruit Wyvern Monarchs - they are more "amenable."
