In my opinion, with this setup, the following Castles are the best:
-Dungeon (very strong monsters of levels 1-4), 2 types of archers, and neither has a penalty in melee combat. If you take Shakti, it becomes very effective. :) I haven't tried the hero-artilleryman option, but in my opinion, with such close proximity to the enemy, troglodytes are still stronger than a ballista.
I also tried the option with a healer hero (I don't remember the name) - we heal the wyvern, thereby reducing possible losses...
-Stronghold, Heroes: Gundula, Crag Hack, or Gurnisson.
The Rukh and Ogre are very helpful - they are some of the "healthiest" level 4 monsters. Gundula has "Magic Arrow", so I usually take her. In fact, I don't like the Castle because the first and second levels die in the first melee combat... And although tricks like various lone goblin kamikazes help, if something goes wrong, they still die like flies.
By the way, the first two units of the Barbarians are indeed very short-lived. Although many of them are produced, and their speed and attack are decent, they are not very useful until you upgrade them. With wolves, it's clear, they attack twice, but goblins, even though they move quickly, always seem to fall short by one or two squares... And upgrading them is expensive...
Well, you know all this yourself, so when playing as Barbarians on an S map, it's tough at the beginning, and only the fact that their heroes are very strong helps, and even a level 1 hero with an attack of 3 gives an advantage.
