And yet, I would like to develop my idea regarding leaders. ;) These are not heroes and don't even replace heroes. They are more like an artifact for a squad. After a leader appears, there is an opportunity to choose some bonus for the squad. :)
Will leaders be unable to move with armies without a hero? If they can, then it's a flaw; the hero becomes practically unnecessary:
I propose a race of hermits – the Forest Guardians! Once, people staged a great uprising. They rebelled against their king and retreated into the forests (an unfinished Greenpeace!). Elves often sent spies to them and instilled their teachings (like a nature cult). The people re-educated themselves and became overzealous Greenpeacers. In the forests, they met lizards and began building a new nation! A unique feature of these fanatics is their ability to use bushes and trees as cover and invisibility cloaks! They also have the ability to train certain neutral creatures into specific warriors of their city. The higher the skill, the greater the chance that these creatures will be trained at all; if they are unlucky, they will have to be killed (the neutrals). It is also possible to create extra cells for warriors, but this is debatable. Oh yes, during a siege, the castle has no walls, but instead has a lot of trees that serve as towers, but the warriors themselves are not visible in them. There are many trees, and from this comes the possibility of re-hiding from one to another, hallucinations that create the illusion that a warrior came out of a tree/moved to another, etc.
There will be lizards, snipers, and cunning gnolls (who can unnoticedly move from one tree to another. Attacking with melee warriors from a tree (if the unit was not noticed beforehand) throws the enemy into shock, and they do not respond to the attack (and if a unique racial skill is developed, there is also a chance to stun these warriors for a turn).
1 Lizard (no abilities) - Lizard Warrior (hiding in trees (in the future, this skill will be called camouflage)).
2 Gnoll (camouflage) - Cunning Gnoll (unnoticed movement between trees and camouflage).
3 Nature Guardian (human) (casts spells (the simplest)) - Guardian Fanatic (mage, grows a tree (once per battle)).
4 Serpent (flying) - Poisonous Serpent (flying, weakening).
Guardian Archer (human) (camouflage) - Sniper (camouflage, full damage at range,
In melee, stuns the enemy if he jumps out from behind the trees with a 100% probability).

There are three people here (sniper, guard, rider with a bow on a Lizard).
What do you think about the idea of making a half-human, half-elf with a bow at level 6, and taking the rider's mount away?
Or maybe it's better to leave the Basilisk alone and replace the lizard with a half-elf?
I have completely changed the composition of my castle. I will explain later what guided me.

This is something completely new. Thank you. I can suggest a hero for this town – a Wizard, capable of finding the shortest routes in any terrain. ;)
