1) Who should be paired with whom to get the maximum bonus? This is especially relevant in the early stages.
2) Is it worth taking these skills, and if so, both or just one? Or not at all?
3) Is the bonus from these skills significant?
4) How to use these skills in the late game, in the final stages? (Who should be paired with whom so that it doesn't hurt too much if something goes wrong. And who should be used in the attack)
I'm not writing about this myself because I'm asking for your advice.

Hirds are a great thing, but they should only be used in hero development with a proper calculation of tactics against a specific opponent. It is necessary to choose the appropriate build based on who your opponent is and what map you are on; often, hirds may be unnecessary or simply don't fit into the levels.
It is most logical to take hirds in the late game when playing against strong and fast factions, for example, against Orcs, Heaven, or Demons.
From experience, I can say that the maximum effect of hirds is achieved with the following unit arrangement (with tactics, of course): the far right bottom cell - ranged units, the cell next to them on the left - priests, to the left of the priests - tanuki, to the left of the tanuki - bears, above the ranged units and priests - dragons, to the left of the dragon - bone dragons, to the left of the bone dragons - warriors. If I remember correctly, the bonus in such an arrangement is from 5 to 10 in defense and attack, depending on the nearby units.
If we talk about the effectiveness of hirds and the bonuses they give, then, of course, with a properly built tactic in the final battle, they will be very effective with large armies.
Speaking of practice, I have many builds against different factions and opponents, and I very rarely use both hirds; most often, I take the offensive hird, and even then only because of Retribution.
