I suggest dividing everyone into 3 groups, with 4 people in each.
From each group, 2 people will be selected, so 6 participants will reach the semi-finals, forming 3 pairs. Each plays against the person they are paired with.
After the semi-finals, 3 people go to the final. Here, everyone plays against everyone, and the one with the most wins in the final wins, naturally) and it will immediately be clear who is in 2nd and 3rd place.
P.S. playing against everyone takes too long and is tedious.
