Once you've invested in stables, it's too late to switch to griffins. But everyone is good at hindsight.
Why is it too late? Just replace the horses with 117 griffins. Sure, they won't have a bastion, but what can you do? This is a standard solution when you don't have enough wood; I've done it myself many times. On day 121, you'll have at least 21 griffins. They can also come with heroes, and something might have survived from week 1, so you can easily have around 25 of them. So, in terms of hit points, it's like having 6 horses (but with less defense), and the damage is a bit lower, about one and a half to two times less (but what can you do?), and the speed is good. The battle tactics in those kinds of confrontations are the same; the lack of damage is compensated by the multi-attack.
