Playing as humans, I only upgraded peasants after building up the entire castle. On small maps, I would win faster than I could fully complete the castle.
As for me, on small maps, playing as humans you only build up to cavalry; don't build Angels at all, just buy up cavalry, griffins, monks, and archers... peasants and squires only if there is extra money for training, then there's enough to convert peasants into archers and sometimes even squires into monks. Honestly, this ability of the humans smells a bit like cheating; in prolonged games, naturally, extra money will appear and go toward archers or monks. With numerical superiority of ranged troops and own savage cavalry, victory is guaranteed, unless the undead can put up a good fight with their skeletons:)
